PhotoCraft, the AI-built Photoshop clone: what it really costs to run
PhotoCraft is an AI-built alternative to Photoshop. PhotoCraft is an open-source Photoshop clone written in Rust, built mostly by Claude Opus 5.5 coding agents since 2026-09-30 by ArtCraft (Brandon Thomas). We ran the v0.10.0 release and source commit 5c89f16b on our Linux box: setup from the README, a fixed 15-step edit test, the psd-tools PSD round trip, the full Rust test suite, a parallel-job burst, dependency/secret/network checks, and a 26-item feature checklist built from Adobe's public Photoshop pages. We did not use or study Adobe software.
On price date 2026-10-19, running the clone yourself is about $0.00 per month (measured (local run on our box) + cited list prices) versus $22.99/seat/mo for Photoshop. Cash break-even is immediate at 1 seat: $0 vs $22.99/mo ($275.88/yr). The catch is fit, not cost: the builder rates it ~45% ready for real work (alpha), and it has none of Photoshop's generative AI features.
Verdict: good for Solo users and small teams doing layered photo edits, adjustments, selections, type and batch/CLI automation who want $0 and offline files, and can live with alpha software. Skip if You rely on Generative Fill or Neural Filters, trade PSDs with Photoshop clients who need an exact match, or need vendor support, SOC 2 or an SLA. Main risk: Alpha (~45% ready by the builder's own rating) and changing ~80 commits a day; a single commercial company behind it; legal questions cited, not settled..

Immediate (1 seat)
$0/mo clone vs $22.99/mo Photoshop: cheaper from the first seat and the first month ($275.88/yr per seat). Fit is the real cost: ~45% ready for real work (builder-stated), no generative AI features (measured).

Acceptance criteria
- Every builder number traced to the project's own docs at a pinned commit, with date
- Third-party figures labeled third-party and checked against what they actually describe
- Setup from the README on a clean Linux box
- Fixed core edit test set run on both the release and the source build
- README PSD round-trip claim (307 of 309) re-checked with a pixel diff
- cargo test --workspace pass/fail counts
- Parallel burst of CLI jobs
- Dependency audit, secret search, network/telemetry trace and auth check on our copy only
- Adobe compared only through its public pages; no Adobe systems probed, no Adobe software used
Dollar cost not disclosed by the builder, so no build dollar figure appears on this receipt. Third-party numbers are not substituted: Enholm (2026-10-13) models $1,360–$20,000 API-equivalent as an illustration, and the repeated "$2,000 in tokens / ~2 weeks" figure refers to Photon Studio, a separate r/SaaS project (Elma, 2026-09-13; PhotoWorkout).
No AI or API calls at run time (measured: 0 network calls from the CLI). Staying current costs time, not money: 9 releases in 17 days and 81 commits on main in the day after our pinned commit (measured). Hours not measured.
Run cost services
- None required. Desktop app for Linux, macOS, Windows and FreeBSD; files stay on your disk.
- Optional local automation (control server / MCP): localhost only, token required (measured 2026-10-19).
Breakage / fix log
2026-10-18
Measured: building from source failed on Debian's Rust 1.85; the workspace needs Rust 1.95 or newer.
Cause: rust-version newer than the distro toolchain.
Fix: Install Rust 1.95 with rustup; build then took 6 min 40 s on 8 cores with 0 warnings.
2026-10-18
Measured: the GUI would not start on our headless Linux box until two system packages were added.
Cause: Missing libxkbcommon-x11-0 and a Vulkan driver (no GPU).
Fix: apt install libxkbcommon-x11-0 mesa-vulkan-drivers; runs on software rendering (llvmpipe).
2026-10-19
Measured: 2 of 309 psd-tools files change colour mode on re-save (duotone → grayscale, indexed → RGB); pixels stay identical.
Cause: Not investigated upstream; mode is not preserved for those two types.
Fix: None yet. Check the mode after saving duotone or indexed files.
2026-10-19
Measured: 92 of 309 psd-tools files render differently from the composite stored in the file (more than 2/255 on some pixels).
Cause: Our rough check skips colour management; some differences are real rendering gaps. The project tracks its own stricter floor (249/309).
Fix: None needed for round trips (309/309 re-save cleanly). Treat exact look-match with Photoshop-made files as unproven.
2026-10-19
Measured: 32 jobs at once all succeeded but took 173 s (16 jobs took 5.6 s).
Cause: Each 6 MP job peaks near 370 MB; 32 together (~11.4 GB) exceeded the ~8 GB free on our box.
Fix: Cap parallel jobs to free RAM ÷ ~400 MB for 6 MP images.
2026-10-19
Builder-stated: users report Photoshop refusing some PhotoCraft-saved files (issues #1281, #2469), freezes, GPU panics and no-GPU start failures.
Cause: Listed in the project's own readiness doc as reasons it is still alpha.
2026-10-21
Measured: cargo audit at the pinned commit rose from 4 to 6 vulnerabilities after the advisory database refresh. New: RUSTSEC-2026-0382 (rustls-webpki 0.103.15: certificate verification may accept distrusted emSign intermediates; patched in 0.103.16) and RUSTSEC-2026-0383 (webpki-root-certs 1.0.9: bundles the emSign ECC Root CA - G3; patched in 1.0.10). Both are CVE-2026-111943.
Cause: New advisories published against the pinned dependency tree (TLS certificate trust in the HTTP stack). Core edit set (15/15), PSD round trip (309/309) and 16-job burst (16/16) are unchanged.
Fix: Not applied (pin kept). Updating rustls-webpki to >=0.103.16 and webpki-root-certs to >=1.0.10 resolves both. Upstream has since released v0.11.1 (not re-tested).
2026-10-24
Measured: cargo audit at the pinned commit (5c89f16b) reports a NEW informational advisory, RUSTSEC-2026-0386 (unsound): tokio 1.53.1 `AsyncFd::new` and related constructors violate I/O safety (patched in >=1.53.3). Vulnerability count unchanged at 6 (same RUSTSEC IDs). Core edit set 15/15, PSD round trip 309/309 and 16-job burst 16/16 unchanged.
Cause: New 'unsound' advisory published against a crate in the pinned dependency tree.
Fix: Not applied (pin kept). Updating tokio to >=1.53.3 resolves it. Upstream has since released v0.15.1 (not re-tested).

Reliability notes
Local run on our box, 2026-10-19 (PT), Debian 13, 8 vCPU, 16 GB RAM, no GPU. Release v0.10.0: setup pass; core edit set 15/15 (whole set 17 s); psd-tools round trip 309/309 (README claims 307); render vs stored composite 197/309 (rough check). Run-side numbers (setup, tests, round trip, timings, burst, audit, network, feature spot checks) are measured by us on 2026-10-19. Build-side numbers (agent-hours, readiness, pace) are builder-stated from the project's own docs at commit 5c89f16b; no dollar cost or human hours are disclosed. Feature checklist (26 items) built from Adobe's public help pages: 7 adjustment layers, 3 fill layers, Content-Aware Fill, Object/Quick Selection, Magic Wand and Type layers present (15); Remove tool partial (non-generative only); Generative Fill, Generative Expand, Generate Background, Generate Image, Generate Similar, Generative Upscale, Harmonize, and Neural Filters Skin Smoothing, JPEG Artifacts Removal, Style Transfer absent. Spot checks show a feature runs, changes pixels and survives a PSD save; they do not judge quality. The builder's "631 of 631 menu items" is measured against its own menu catalog, not ours.
